Project Overview
The Challenge
The client, a premium Engine Control Unit (ECU) chip-tuning company, was managing complex tuning operations across multiple roles using disconnected systems. Invoicing, payments, job tracking, and customer communication were fragmented, making it difficult to maintain a clear, end-to-end workflow between Admins, Dealers, and Engineers. The lack of a unified system directly impacted revenue visibility due to invoice and payment tracking gaps, operational efficiency because of manual coordination, and customer satisfaction due to delayed or inconsistent status updates.
The Solution
Sifars delivered an intelligent, workflow-driven platform integrating Xero for automated invoice management, Stripe for secure condition-based payments, rule-based job status automation, and automated email notifications. Role-specific dashboards and flows for Admin, Dealer, and Engineer roles. We mapped the real-world tuning workflow first, then built a system that automatically moves jobs forward based on actions like payment completion, engineer assignment, and job completion, without manual follow-ups.
The Results
The platform delivered centralized tracking of jobs, payments, and invoices, significant reduction in manual coordination and follow-ups, faster job turnaround due to clear ownership and visibility, and improved accuracy in invoicing and payment reconciliation. Operational improvements were visible immediately after rollout, especially in job tracking clarity and automated communications.
Premium ECU Chip-Tuning Company
The client is a premium Engine Control Unit (ECU) chip-tuning company managing complex tuning operations across multiple roles. The business requires coordination between Admins, Dealers, and Engineers, with each role having specific responsibilities in the tuning workflow. The company operates in a high-performance automotive market where operational efficiency and customer satisfaction are critical to maintaining their premium brand reputation.
Admin Role
Admins oversee the entire operation, managing invoices, payments, job assignments, and overall workflow coordination. They need visibility into all jobs, payment status, and system-wide operations to ensure smooth business operations.
Dealer Role
Dealers interact with customers, create jobs, track job status, and manage customer communications. They need real-time visibility into job progress and automated notifications to keep customers informed throughout the tuning process.
Engineer Role
Engineers perform the actual ECU tuning work, receive job assignments, update job status, and complete tuning tasks. They need clear job assignments, file management capabilities, and status update tools to efficiently complete their work.
The Tuning Workflow Challenge
The tuning workflow involves multiple steps that require coordination:
- Job Creation: Dealers create jobs when customers request ECU tuning services, initiating the workflow that requires tracking through completion.
- Payment Processing: Payments must be processed through Stripe, with invoices automatically created in Xero, requiring tight synchronization between systems.
- Engineer Assignment: Jobs must be assigned to engineers based on availability and expertise, with clear communication of requirements and deadlines.
- Status Updates: Job status must be updated at each stage, with automated notifications sent to relevant parties (customers, dealers, admins) to maintain visibility.
- File Management: Tuning files must be managed, shared, and tracked throughout the workflow, ensuring engineers have access to necessary files and customers receive completed work.
The lack of a unified system directly impacted revenue visibility, operational efficiency, and customer satisfaction.
Manual Tracking of Invoices in Xero
Invoices were manually tracked in Xero, requiring staff to create, update, and reconcile invoices separately from job records. This created gaps between job status and invoice status, making it difficult to track which jobs had been invoiced and which payments had been received.
Impact: Time-consuming manual invoice management, errors in invoice creation, difficulty tracking payment status against jobs, and potential revenue leakage from missed invoices.
Payment Reconciliation Issues Between Stripe and Job Records
Payments processed through Stripe were not automatically linked to job records, requiring manual reconciliation to match payments with jobs. This created discrepancies between payment records and job status, making it unclear which jobs had been paid for.
Impact: Manual payment reconciliation consuming significant time, errors in matching payments to jobs, difficulty tracking payment status, and potential revenue tracking inaccuracies.
No Single Source of Truth for Job Status
Job status was tracked across multiple disconnected systems, with no unified view of where each job stood in the workflow. Admins, Dealers, and Engineers each had different views of job status, leading to confusion and miscommunication.
Impact: Confusion about job status across roles, difficulty coordinating work between team members, delays in job completion due to miscommunication, and poor visibility into overall operations.
High Manual Effort in Sending Status Update Emails
Status update emails were sent manually, requiring staff to compose and send emails at each stage of the workflow. This was time-consuming and prone to errors, with emails sometimes being forgotten or sent to wrong recipients.
Impact: Significant time spent on manual email communication, inconsistent communication with customers, potential for missed status updates, and poor customer experience due to delayed or missing notifications.
Complex Coordination Between Admin, Dealer, and Engineer Roles
The workflow required coordination between three distinct roles, each with different responsibilities and access needs. Without a unified platform, coordination was done through manual communication, leading to delays and errors in handoffs between roles.
Impact: Delays in job progression due to manual coordination, errors in role handoffs, difficulty ensuring all parties have necessary information, and inefficient use of team members' time.
The Solution – Sifars' Role
Sifars delivered an intelligent, workflow-driven platform integrating Xero for automated invoice management, Stripe for secure condition-based payments, rule-based job status automation, and automated email notifications. Role-specific dashboards and flows for Admin, Dealer, and Engineer roles. We mapped the real-world tuning workflow first, then built a system that automatically moves jobs forward based on actions like payment completion, engineer assignment, and job completion, without manual follow-ups.
Xero Integration for Automated Invoice Management
Tight integration with Xero automatically creates invoices when jobs are created, updates invoice status based on payment completion, and synchronizes invoice data with job records. This eliminates manual invoice tracking and ensures invoices are always in sync with job status.
Stripe Integration for Secure Condition-Based Payments
Stripe integration processes payments securely and automatically links payments to job records. Condition-based payment rules ensure payments are processed at the right stage of the workflow, with automatic invoice updates in Xero when payments are received.
Rule-Based Job Status Automation
Rule-based automation automatically updates job status based on workflow events like payment completion, engineer assignment, and job completion. Jobs automatically progress through workflow stages without manual intervention, ensuring consistent status tracking across all roles.
Automated Email Notifications
Automated email notifications are sent at every critical milestone in the workflow, keeping customers, dealers, and admins informed of job progress. Notifications are triggered automatically by workflow events, eliminating manual email composition and ensuring consistent communication.
Role-Specific Dashboards and Flows
Customized dashboards and workflows for Admin, Dealer, and Engineer roles ensure each role sees only relevant information and has appropriate access controls. Role-specific flows guide users through their responsibilities, reducing confusion and improving efficiency.
Condition-Driven Job Lifecycle Automation
The platform automatically moves jobs forward based on conditions like payment completion, engineer assignment, and job completion. This eliminates manual follow-ups and ensures jobs progress smoothly through the workflow without requiring constant manual intervention.
Results / Impact
The platform delivered transformative improvements across the client's operations. Centralized tracking of jobs, payments, and invoices, significant reduction in manual coordination and follow-ups, faster job turnaround due to clear ownership and visibility, and improved accuracy in invoicing and payment reconciliation. Operational improvements were visible immediately after rollout, especially in job tracking clarity and automated communications.
